In this case study, explore how our client approached their multi-phase SAP S/4HANA transformation with BCTG’s flexible engagement model. 

The client, a global, family-owned food company, produces a wide range of bakery, dessert, appetizer, and specialty food products for both retail and foodservice customers. Headquartered in the United States, it operates in more than 100 countries and maintains a diverse portfolio of well-known brands.  The company is a major player in the global food manufacturing industry and continues to grow through category expansion and strong international distribution. Its multi-brand footprint and global production network, however, require highly coordinated operations and consistent processes across regions. 

As the organization continues to expand into new markets and integrate additional product lines, it identified the need for a modern, standardized ERP foundation capable of supporting rapid growth and cross-regional visibility. This drove the shift from a heavily customized ECC environment to SAP S/4HANA, enabling the business to simplify operations and support future global digital initiatives. 

To address the client’s multi-phase SAP S/4HANA transformation challenges, BCTG deployed a flexible engagement model that supported every stage of the rollout, from the Mexico pilot to the LATAM and North America waves. The team included cross-functional SAP experts spanning Finance, Supply Chain, Data, and Testing, bringing the process knowledge and S/4HANA expertise needed to plan for a global multi-phased rollout project, develop and integrate a global testing strategy, and stabilize UAT, cutover, and hypercare activities.  

By acting as a bridge between the SI and business stakeholders, our resources, with Finance and Manufacturing business process experience, ensured consistent process execution and delivered high-quality, insightful documentation and testing cycles that could be leveraged as the baseline for future global rollouts.  To meet the client’s complex needs, BCTG staffed nearly a dozen remote specialists. Resources focused on process validation, system configuration, testing automation, documentation, and integration across SAP modules, enabling the client to optimize S/4HANA functionality while building repeatable processes for future rollouts. Given the scope and complexity of the transformation, these roles required a unique combination of skills, including functional Finance and Supply Chain process expertise, hands-on SAP Testing experience, Tricentis proficiency, bilingual English/Spanish capabilities, and strong client-facing communication. Finding consultants who could dedicate themselves to a single client while supporting both technical and business needs was challenging, but the BCTG team successfully matched these requirements, driving high-quality outcomes across the organization.
